HubSpot Xero Integration: Sync, Invoices and Setup Checks

Ad disclosure: we may earn a commission if you buy through links in this guide. How we are funded.

The HubSpot Xero integration can give sales staff access to customer billing information and reduce the re-keying between a won deal and an invoice. The best starting point is a clear decision about where each record should be maintained. If both teams edit the same information without an agreed owner, a two-way connection can spread confusion faster.

Customer records connected to an invoice and calculator

This guide focuses on Xero by HubSpot (Data Sync), the connector built by HubSpot. Other apps also connect the two products, so check the developer and supported workflow before following any installation instructions.

Choose the connector for the job

Xero’s HubSpot integration collection includes the native Data Sync app and specialist alternatives such as Invoice Stack and Inbound Accounts. Their existence does not mean they all handle quotes, invoices, payments or custom fields in the same way.

Your requirement What to investigate Proof to request
Show financial context in the CRM Native data sync and its supported record types. A customer record with the expected invoice information.
Create billing from a sales workflow Invoice creation, editing and approval behaviour. A complete example from sale to correctly recorded invoice.
Complex project billing or bespoke fields A specialist connector or custom mapping. Your actual field requirements and exception cases.

For a business already using both systems, the native connector is a reasonable first option to evaluate. For complicated billing, choose by demonstrated workflow coverage rather than by whether an app simply lists “HubSpot integration”.

What the native HubSpot Xero integration syncs

The official Xero listing for Data Sync by HubSpot describes contacts, products, invoices and payments. Its setup guidance recommends establishing contacts and products before invoices. Keep that dependency in your implementation plan: an invoice needs the right customer and line items behind it.

The current HubSpot setup documentation permits one-way or two-way configurations, with additional subscriptions required for some capabilities. Custom field mappings require at least Data Hub Starter. This makes the default mapping review a buying decision as well as an implementation task.

Write a simple record ownership plan

Before connecting, make a short list of the data your business actually needs to share. Assign a system and a person responsible for corrections. For a small agency, an illustrative arrangement could look like this:

  • The sales team owns deal stages and the next customer action in HubSpot.
  • The finance team owns accounting decisions and the approved billing process.
  • A nominated administrator owns the customer matching rules and sync configuration.
  • Both teams can report an error, but they do not independently change the connection to fix it.

Discuss how to handle a customer using a different email address for accounts. The sales contact and the billing contact may be different people. Deciding this in advance is more productive than discovering duplicate customers after a batch of invoices has been created.

HubSpot’s record matching guidance distinguishes matching from field mapping. Default identifiers include email for contacts and SKU or name for products, subject to the app and object. Check the actual connector options rather than assuming a field being copied is also the field used to identify a record.

Connect and test a limited set of records

  1. Check access. Have the appropriate HubSpot marketplace permissions and Xero access available. Confirm you are connecting the intended business accounts.
  2. Review the app listing. Select Xero by HubSpot (Data Sync), review its requested access and connect through the supported process.
  3. Set direction and matching. Decide which records are eligible and how conflicts should be resolved.
  4. Configure contacts, products and then invoices. Follow the current setup guide and use a small, identifiable pilot.
  5. Compare both systems. Check the customer identity, invoice reference, line items, currency, tax treatment and payment status with the person responsible for accounts.

Use a test organisation where available, or have your finance team choose an appropriate controlled example. Do not invent a real customer transaction just to see whether a button works. Keep a written expected result so you can distinguish a configuration problem from a misunderstanding about the intended process.

Invoice limitations that affect the workflow

HubSpot says invoices created in HubSpot must be edited there to continue syncing correctly. Outbound sync requires HubSpot-origin invoices in Open state, created or modified after sync starts; drafts are excluded. Only payments created after the app is connected sync to HubSpot. Review these rules in the native connector guide before planning a historical migration.

Agree what happens when a customer asks to change a purchase order reference or invoice amount. Record the person who makes the correction, where they make it and who verifies the result. That gives the sales team a clear response when an accounts question arrives.

Tax configuration deserves its own test. Have your finance team check the mapped treatment on an example relevant to your business; the presence of a tax field does not validate your accounting choice. This article explains the software handoff rather than determining the correct treatment for a transaction.

Troubleshoot the handoff, not just the connection

If a record fails, first confirm the customer and products exist as expected, then review the connector’s failed-record information. Check identifiers before creating another customer manually. A manual duplicate can make the next sync harder to interpret.

A specific installation issue has also been addressed by the developer: the official app responses on Xero say the connection requires two-factor authentication to be enforced across the HubSpot account, rather than enabled only for the installing user. Use the current setup guidance if you encounter that message.

Assign someone to review failed records after rollout and after any billing-process change. Measure fewer missing handoffs and less repeated entry, then decide whether more automation is worthwhile.

For broader platform selection, see our CRM guide for startups and Xero integrations overview. If your immediate need is simply sending invoices reliably, resolve that workflow before expanding the integration.
